Custom pet food packaging cost: a breakdown from 500 to 20,000 pcs

Custom pet food packaging cost: a breakdown from 500 to 20,000 pcs

Two suppliers quote "the same bag" and the numbers differ threefold. Usually neither is lying — they are quoting different things. This page breaks down what a custom pet food pouch actually costs, using one of our own SKUs as the worked example.

The four things you are paying for

Every price you receive is the sum of four layers. When a quote looks suspiciously low, one of them is usually missing.

  1. Material. Film is priced by weight and by structure. A three-layer PET/AL/PE barrier film costs several times what a two-layer PET/PE does, because aluminium foil and the adhesive that bonds it are expensive.
  2. Print. Either gravure (engraved cylinders, low cost per piece at volume, high setup) or digital (no cylinders, higher cost per piece, low setup). This single choice is what most quote gaps come down to.
  3. Conversion. Laminating, slitting, bag-making, zipper application, valve insertion, die-cutting. Machine time per thousand bags, plus the waste rate of the run.
  4. Freight and terms. Ex-works Dongguan, FOB, or delivered duty paid. A quote that looks 15% cheaper often simply stops at a different point in the chain.

Ask any supplier which of these four their number includes. The answer tells you more than the number itself.

Why gravure forces you to 20,000 pieces

Gravure printing transfers ink from an engraved cylinder — one cylinder per colour. Those cylinders have to be cut before the press runs, and they are paid for once, up front, regardless of how many bags you order.

So the factory spreads that tooling cost across the run:

  • At 5,000 pieces, the tooling alone can dominate the price per bag.
  • At 20,000 pieces it becomes a small line item.
  • At 100,000 pieces it almost disappears.

That is the entire reason the industry standard minimum sits around 20,000 pieces. It is not a policy — it is arithmetic.

Digital print removes the cylinder

Digital presses print straight from a file. No cylinder, no tooling, no minimum driven by amortisation. Our floor runs both, which is why the minimum here is 500 pieces for digital and 20,000 for gravure — the same building, two different economics.

The trade-off is honest: digital costs more per piece than gravure at high volume. If you need 80,000 bags a year of one design, gravure will beat digital on unit price, and we will tell you so.

What the same bag costs at different quantities

Real numbers from KP-PF-029, a high-barrier stand-up pouch. Per-piece price, digital print, no plate fee at any tier:

Quantity Price per piece What changes
500 pcs $0.47 Setup and machine time spread over the smallest run
1,000 pcs $0.42 Same setup, twice the bags
2,500 pcs $0.33 Material bought in fuller rolls
5,000 pcs $0.28 Conversion runs closer to continuous
20,000 pcs $0.17 Near-gravure economics on a digital run

For reference, US digital-print suppliers quote roughly $1.50–2.00 per piece at 1,000 pieces for comparable specifications. The gap is not magic — it is factory location, material sourcing, and the fact that you are talking to the plant instead of a broker.

What makes a bag more expensive

Feature Cost impact When it is worth it
Aluminium foil layer (AL) High Oxygen-sensitive or long shelf life — freeze-dried, raw
Metallised layer (VMPET) Medium Good barrier at lower cost than foil
Zipper Low–medium Almost always — resealability drives repeat purchase
One-way degassing valve Medium Fresh-roasted or fermented product that releases gas
Spout with cap High Liquid, paste, or a pouch the customer stands up
Matte or soft-touch finish Medium Premium shelf positioning
Extra print colours Low on digital, high on gravure Depends entirely on the press
Mono-PE / mono-PP structure Medium Recyclability is a stated brand requirement

Five ways to cut cost without hurting the product

  1. Move to digital for the first run. Test the market at 500–2,500 pieces before committing to tooling.
  2. Right-size the barrier. Many pet treats are quoted with foil they do not need. If shelf life is 9 months, metallised may be enough.
  3. Standardise the bag format. One structure across three SKUs shares setup and lowers every unit price.
  4. Reduce colour count where the design allows. On gravure this is direct money; on digital it barely matters.
  5. Order full rolls of material. Partial-roll buying is one of the quietest cost drivers in short runs.

What to send us for a real number

You do not need a finished artwork to get a quote. These five things are enough:

  • Fill weight and product type (dry kibble, treats, freeze-dried, liquid)
  • Target shelf life
  • Bag format, or "not sure yet"
  • Quantity for the first order and the annual estimate
  • Destination market

You will get a structure recommendation, a per-piece price at your tier, and — if a cheaper structure would do the job — we will say so.
